as i see it, theres one thing that could be done which is to treat the robot like the 'soul' of a pilot to an extreme frickin extent, the frickin thing starts turning itself slowly inside out because the soul is supposed to be on the inside and the body on the outside for example, and cutting someone out of a messed up suit is treated as a complicated surgery

Rogue mechs/robots that use humans like batteries? Not like The Matrix, but shoving people into what’s supposed to be the wienerpit, they’re plugged in, and syphoned of energy for multiple days before needing to be replaced.

It can definitely be done, it just has to be live action. Anime as a medium just inherently cannot be scary. Something like M3 the dark Metal conceptually could make for a cool horror mecha series.
Movies can't be scary because it isn't real.

A lot of the effectiveness of horror comes from believability and information.
Anime can’t do that because it’s a medium designed explicitly to look idealized and simplified especially compared to other animation traditions. The kawaii is baked into it. You can make really gory and terrifying Anime successfully, but not horror.
