Literally the only updates we've been getting are one tweet per month with either a screenshot, art piece, character design reveal or a gif. This has been going on for over a year.

They either don't have a streaming service yet, they're embarrassed by it and are trying to sweep it under the rug/shelve it in some way, or they are terrified of the fan's reactions to the whole pilot voice cast getting dropped. Honestly, maybe a combination of all of that.
I think they simply don't have a streaming service yet. The production meetup party in Australia seemed to be in good spirits and staff were mentioning they made the best possible show they could so I doubt they're embarrassed by it.

I mean thinking about it I don't think Vivzie or A24 ever officially announced that there would be a new cast. It was inevitably revealed by the voice actors who were canned, which is understandable.
Some of the voice actors did not mention that they will no longer work on the show so they could still be reprising their roles maybe.
If the show really has finished production on the first season, then there must be some kind of issue with the distribution. Possible explanations I can theorize are
1. The big media companies i.e. Netflix, Hulu, etc. don't see much profits in an adult cartoon and are throwing out serious lowball offers for the rights. Some niche service like Peawiener might be willing to throw more money but A24 and Vivzie want a bigger audience.
2. Vizie is fighting with distributors over something like the rights to make her own merch and the release schedule. Might be fighting for weekly episodes instead of binge formats
If this shit really was ready to air at anytime they would have cashed in pride month for advertising with all the homos in the main cast.

I remember a lot of people thinking the show would be on HBO Max since Vivzie was following them on Twitter, but after the great Warner animation purge happened last year Viv made some cryptic tweets about her having the worst day of her life or something like that and she also proceeded to unfollow HBO Max. So if the show was originally meant to air on there and the agreement was cancelled, I can see that fricking many things up with the company ending up in a panic scramble to figure out where and how to air it.

Definitely before. Here's one of the cryptic tweets she was making around this time period. In August. The reveal that the show would air in summer 2023 was in October last year.

It was a gamble either way. If she decided to go the kickstarter/crowdfunding route, there's a good chance she would have been able to secure the funding for season 1. But if any legal issues happened like with Helluva Boss season 1 the consequences could have been catastrophic.
Also even if the crowdfunding for Hazbin season 1 would have been successful, there are no guarantees that the fans would stick around or keep their interest enough to further fund other expensive seasons (likely in the millions of dollars crowdfund range).
Just look at Helluva Boss, there seems to be a constant struggle to gather funds for making the episodes and they need to aggressively shill for the merch which is also something that isn't gonna always be reliable.
If she was planning from the get go to do both Hazbin and Helluva boss at the same time, it would have been literally impossible to crowdfund both.
Not to mention the logistics of handling an indie animation of such a caliber seems to be very messy. Just look at how many issues Helluva Boss ran into.
So maybe Viv's logic was to simply get a safer way to potentially fund multiple seasons with a big production company, as long as she maintained the creative direction. Since the production cost is in the millions of dollars range. It also depends how many seasons she wants to do. This was a long term move by her.
Helluva Boss was not her number one priority passion project so she was willing to take the risk by crowdfunding it.
That tweet just makes me think Hazbin was canned, and Viv is pouring all the drama she would have put into Hazbin into Helluva.

To be fair a bunch of weird bullshit was going on with the streaming landscape after October 2022 when they revealed the show was airing in Summer 2023.
A lot of streaming sites got fricked financially, including Netflix, it was a very volatile period and now things seem to have stabilized, but only for a few of the big services. There was generally a lot of confusion going around and thinking about it Netflix was also purging a bunch of their animations and adult animations.

Keeping that in mind, this animated show was likely dirt cheap to produce for A24, probably only a couple millions of dollars. I can now see A24 even opened up an adult animation division, this shit is so much cheaper to make and the potential for profit and merch production is super high.

Helluva Boss is so disconnected from Hazbin Hotel, aside from a cameo in the pilot, that it's probably not a problem for them if they can't actually show any of the characters from HH.
9 times out of 10, when a studio/network buys your IP, they own it. Usually forever but there are rare cases where rights can lapse back but that's usually if they don't make it past the pilot stage. And even then some companies like Nickelodeon will keep it just to spite rival companies.
We'd need to see how well season 1 does. If the show gets cancelled I foresee a shitstorm of epic proportions happening online and A24 will literally be harassed until the end of time.

There were a lot of Youtube channels that did Hazbin stuff like lore speculation, but they lost interest and quit at some point in 2021. That was two years ago.
I mean the original pilot came out in 2019, most people nowadays have the attention spans of goldfish and it's basically the norm culturally to instantly move on to the new big popular thing immediately after the old thing ends its run.
Hazbin is in a weird position as it still has a huge dedicated fanbase, despite it being only a pilot, this is pretty much unprecedented stuff at least when it comes to animated shows. A lot of people left the fandom and got angry because things are taking so long.
Well beyond that, some people really did just lose all interest eventually and leave.

The Blake Roman theory makes the most sense since his singing voice already sounds similar to Angel Dust. He was probably just excited to promote the show since it was around then when the newly involved voice actors could finally reveal the fact that they're gonna be in the show.
The design changes for the show always seemed superfluous. As though it was made, not for the sake of the animation or improve the design itself, but just changes for change sake. Also, all of these characters personalities just blend together, don't they. This is literally Blitzo if he was a porn star.
I think the real reason for the changes were:
1. To simplify the animation since it was gonna be done by a not indie studio
2. So Viv would retain full rights to the pilot designs so she could sell Hazbin merch with the old designs
Tbh I think Vaggie's was an actual improvement. Charlie's hair probably got changed because the original was uneven and that's a pain in the ass to animate.

That's the vibe I got too. Some of the design changes didn't actually make the characters easier to animate; they made them exactly as difficult (or even more difficult) to work with. Angel Dust's gloves are a good example of it.
