The problems were things like a character being written as very unintelligent (even more than what had gone before). That is not a problem with setup and payoff, that is an in the moment script issue. Nothing up to that point had locked them into that course.

It isn't. The published Silmarillion is generally the amalgamation of multiple versions of different sources.
The Children of Húrin for instance comes almost entirely from Tolkien's standalone version of the story, whilst the chapter in the Silmarillion is a more condensed account.
The books Beren and Lúthien & Fall of Gondolin though are more of analytical books; which try to show the evolution of their respective tales across several sources.
