It was so uncharacteristic for the show that I thought they were pulling some twist where he was still alive, like Brienne pulled her sword and showed him mercy or something.

No. Martin made the DDs his patsies to cover the fact he had no fricking idea where to go with the ending and never did. So he let them take all the grief for fricking it up and then never even bothered to shit out his own version.
Yes, they did a shit job with the last few seasons. It shouldn't have been their job in the first place. I suspect that even the parts where they did diverge from the books were mostly because of Martin's failures. They didn't want to commit to a hundred different plot threads that just ended with "dunno lol" so they had to start making their own plans. Which sucked. But again, it only happened because the guy responsible for the entire plot gave up and left them holding a bag of shit.
The lesson should be to never, ever start adapting a series that isn't finished yet.
but why rush it? you can make your own ending up, maybe it's not as well thought as GRRM writing it himself, but its gonna be 100 times worse if you compress it all in short seasons.
Because once George left them hanging they knew they were fricked no matter what so best to get it over with. If they'd made two more seasons it just would have been two more shitty seasons everyone complained about. They had nothing to fill the time with and it's not like dragging it out would give George time to come up with somethting. It's been 12 fricking years since the last book and he still hasn't come up with anything
